Customer acquisition cost

What this calculator measures

Customer acquisition cost answers what you paid, fully, for each new customer in a defined window. It is the right check before you raise ad spend, hire another closer, or celebrate a cheap channel that only brings one-time buyers.

The metric is misleading when the denominator is not new customers. Counting returning subscribers, or leads that never paid, makes CAC look like a bargain. It is also misleading when the numerator is only media. A $40 ad CAC that ignores the salesperson, the email tool, and the landing-page contractor is not the cost of acquisition; it is the cost of clicks. Blending a high-touch enterprise motion with self-serve signups into one CAC hides which offer is actually expensive.

The common manual mistake is to divide this month's spend by this month's new customers when the spend created next month's customers. End-of-month campaigns, long sales cycles, and delayed conversions all break a calendar match. Use a cohort: cost that was meant to acquire January customers, over January customers, even if some invoices hit February.

Noor's shop spent $8,400 in May on ads, a freelancer who ran the account, and a discount tool. Checkout showed 56 first-time buyers. CAC is $8,400 ÷ 56 = $150. Average first order contributes $62 after product and shipping. She does not recover $150 on order one. That is acceptable only if she has evidence those buyers return — not if May's dashboard is green because 20 of the 56 were old customers she accidentally counted as new.

How to use the calculator

  1. Choose a display currency when money fields are present.
  2. Enter values that cover the same period, scope, and currency.
  3. Review the result, formula, and worked example before using the estimate in a decision.
  4. Change one assumption at a time to understand what drives the result.

Worked example

  1. 1Noor spends $8,400 on May ads, a contractor, and a related tool.
  2. 256 first-time customers check out. $8,400 / 56 = $150 CAC.
  3. 3If 20 of those 56 were returning buyers, the real new-customer CAC is $8,400 / 36 ≈ $233.

How to interpret the result

Compare CAC with contribution from that same cohort, and with how many months you can wait for payback. A lower CAC is not automatically better if those customers never buy again. A higher CAC can be rational when contribution lifetime value clears it on a schedule you can fund.

Common mistakes and limits

  • Leaving salaries, agencies, and tools out of sales and marketing cost.
  • Counting returning customers or unpaid leads as newly acquired.
  • Mixing a quarter of spend with a month of customers.
  • Comparing fully loaded CAC with revenue CLV as if they were the same unit.

Frequently asked questions

What should I include in customer acquisition cost?

Include media, sales and marketing payroll (or contractor time) for that motion, agencies, and tools used to win new customers in the same window. Exclude fulfillment of the order itself — that belongs in contribution, not in CAC. If a founder spends half their week on sales, that time has a cost even if no extra paycheck was written.

Is a high CAC bad if customers buy more than once?

Not automatically. A $180 CAC can be correct when contribution from the same cohort exceeds $180 inside a payback period you can finance. It is a problem when first-order contribution is $40 and you have no measured repeat rate. Pair CAC with a contribution-based lifetime value, not with a hoped-for one.

Should I count returning customers in the CAC denominator?

No. Returning customers were acquired earlier. Including them understates CAC and makes a reactivation or brand campaign look more efficient than it is. Count first-time customers for CAC; measure repeat behavior on the lifetime-value side.

How is CAC different from cost per click or CPA?

CPC is spend per click. Campaign CPA is usually spend per conversion in one ad account. CAC is typically all sales and marketing cost over new customers for the business or a defined motion. You can have a cheap CPC and an expensive CAC if clicks do not become paying customers.

Can I use last month's ad spend and this month's new customers?

Only if you are sure the spend and the customers belong to the same campaign cycle. A late-month push that converts in the next month will make one month look cheap and the next look expensive. Prefer a cohort window that matches how long your path to first purchase actually takes.
